Just in Time (JIT): What It Is and How It Works

What Is Just-in-Time Production (JIT)?

Just-in-time production (JIT) is a manufacturing and inventory-management method where materials arrive and products get built exactly when they are needed, in the quantity needed — no earlier, no more. The goal is to eliminate the most expensive waste in an operation: idle inventory that ties up capital, takes up space and goes obsolete before it ever sells.

It was born at Toyota between the late 1940s and the mid-1970s, when engineer Taiichi Ohno and Eiji Toyoda developed the Toyota Production System to compete with American automakers without the capital those companies had. Today the same principle applies just as well to an auto plant as to a restaurant, a pharmacy or an e-commerce warehouse that restocks several times a week.

How Just-in-Time Production Works: The Pull System

JIT flips the traditional "produce just in case" logic into "produce because it was already ordered":

  1. Demand pulls production (pull system): each station produces only what the next one requests, typically signaled with physical or digital kanban cards.
  2. Small lots, frequent deliveries: suppliers deliver several times a week (or per day) instead of filling the warehouse once a month.
  3. No cushions: safety stock is cut to a minimum, which forces quality, maintenance and suppliers to be reliable — mistakes can no longer hide in the warehouse.

A worked example

Picture a line that assembles 200 units a day using a component that costs 150 pesos. Under a traditional model buying in monthly batches, the plant carries an average of 15 days of that component's inventory: 200 × 15 × 150 = 450,000 pesos sitting in the warehouse, not counting the floor space or the risk that the design changes before it's used. Under JIT, with deliveries every two days and one day of safety stock, average inventory drops to under 2 days: 200 × 2 × 150 = 60,000 pesos. The difference — 390,000 pesos — stops being frozen and can be put to work elsewhere in the business. That is the math that usually convinces finance to invest in JIT, even though the real goal isn't the accounting saving but the operating discipline that makes it possible.

Just-in-Time vs. Just-in-Case: Key Differences

They are not absolute opposites; they are two philosophies about how much cushion to tolerate:

  • Just-in-case (JIC) stockpiles safety inventory to absorb variability in demand or supply. It's simpler to run, but it ties up capital and hides inefficiencies: if the process fails, the warehouse masks it.
  • Just-in-time (JIT) minimizes that cushion and exposes any failure immediately — a late supplier or a broken machine stops the line the same day, not months later.

Most mature operations don't pick one or the other outright: they apply JIT to high-turnover, low-shortage-risk inputs, and keep a JIC-style cushion for critical components — single-source parts, long lead times, semiconductors, imported inputs. This combination is known as hybrid JIT, and it's the one most Mexican manufacturers adopted after the recent years' supply disruptions.

  • Less capital frozen in inventory, less warehouse space needed
  • Early defect detection: a bad batch is found in hours, not months later, because there's no buffer inventory hiding it
  • Healthier cash flow: you buy what you have almost already sold, not what you think you'll sell
  • Less shrinkage from obsolescence, expiry and design changes
  • Better fill rate (the share of orders shipped complete on the first try): producing against real demand means fewer stockouts from overestimating some products and underestimating others

The Risks of JIT (and How Mexican Industry Lives Them)

JIT is fragile under disruption: a failing supplier, a slow customs crossing or a transport strike stops the line, because there's no cushion to absorb the delay. Recent years' supply crises pushed many companies toward the "just in time + just in case" hybrid described above, especially for imported inputs.

In northern Mexico, where much of the automotive and manufacturing industry runs JIT or JIT sequencing directly with US plants, cross-border transport punctuality is literally part of the production process: a truck held up at customs can stop an assembly line on the other side of the border within hours. Paperwork is part of the system too: the Carta Porte complement has been mandatory for transporting goods within Mexican territory since 2022, and its version 3.1 became required in July 2024; a badly issued transfer CFDI can stall a shipment on the highway just like an accident would. Understanding the different logistics-provider tiers — 1PL, 2PL, 3PL, 4PL and 5PL — helps decide how much of that visibility to run in-house versus outsource.

What You Need to Implement Just-in-Time Production

JIT is not a warehouse policy: it's an information system. It requires:

  • Reliable demand data to forecast and pull production, not just to react once something has already run out
  • Real-time inventory — a monthly Excel count can't react in time when the cushion is measured in days, not weeks
  • Automatic replenishment signals (digital kanban, reorder points) that trigger the purchase or production order without someone having to remember to check a report
  • Supplier and shipment visibility to know material is actually on its way, and with how much margin before it runs out
  • A clear escalation process for when something does fail: who decides to use the emergency cushion, authorize an express shipment or pause the line
